Walk through any mid-market company in 2026 and you'll see the same thing. Marketing has Jasper or Copy.ai. Sales has Gong, Salesloft, maybe Outreach with their own AI layers. Customer Success has Intercom with Fin. Engineering has Cursor or Copilot. Finance is testing something. HR has a recruiting AI that nobody else can see.
Each of those is a credible tool. Each is producing measurable wins for the function that bought it. And collectively, they're making the company less coherent, not more. AI strategy at the org level is fragmenting along department lines, and most leadership teams don't yet recognize the cost.
How AI procurement got decentralized
The decentralization didn't happen because anyone designed it that way. It happened because the AI tools that landed in 2023 and 2024 were mostly purchased function-by-function, with purchase decisions sized small enough to fit under the procurement threshold of any individual team's budget. Marketing bought Jasper before central IT had a position on AI. Sales bought their CRM AI add-on as a renewal upsell. Customer Success layered AI into existing helpdesk tools. None of those individual decisions was wrong on its face. Each one was a sensible response to a real workflow problem.
The silos got entrenched in 2025 because the economics changed. The tools got cheaper. The integrations got faster. Each function discovered they could ship working AI features in weeks rather than quarters. Procurement processes that took six months for a six-figure software purchase took six days for a four-figure SaaS subscription. The bottleneck shifted from buying to integrating, and the integrating mostly didn't happen.
By 2026, most mid-market companies have fifteen to thirty AI tools across their tech stack and no shared definitions underneath any of them.
The cost of departmental AI silos
When AI buying decisions sit inside the function that benefits from them, three things happen, all of them quietly expensive.
The same customer profile gets built three times. Once in marketing's AI for personalization, once in sales' AI for outreach, once in CS's AI for retention scoring. None of them reconcile. Two months in, your company has three working definitions of who a high-value customer is, and none of them agree.
Knowledge stops compounding. The marketing team's prompts that figured out how to write a great cold email never reach the sales team. The model evaluation harness sales built to test agentic workflows never gets borrowed by ops. Each function is paying its own learning tax on the same questions, again and again.
Vendor proliferation hits the budget twice. Once in the line items themselves (which add up faster than anyone modeled), and once in the integration cost when leadership eventually asks for cross-functional reporting that requires stitching the silos back together. The integration cost is usually larger than the original tooling cost, and it almost always lands in the year after the budget was set.

What it looks like in practice
The pattern shows up most visibly when leadership asks a question that crosses two of the silos. 'How is our paid acquisition feeding into expansion revenue?' should be a one-prompt question. Instead, marketing's AI knows acquisition, CS's AI knows expansion, and the data underneath each is modeled differently enough that the answer takes a week of analyst work to assemble. The AI is making each function faster at their own job and the whole company slower at the questions that actually matter.
We had this conversation late last year with an $80M revenue B2B SaaS company. Their CMO had bought three AI tools for marketing operations: content generation, ad creative variation, lead scoring. Their CRO had bought two: sales call analysis and outbound personalization. Their VP of Customer Success had bought four: ticket triage, churn signal generation, renewal forecasting, executive briefing summarization. That's nine AI tools across go-to-market, none of which talked to each other.
The cost was real but recoverable: about $400,000 in annual recurring software spend. The hidden cost was bigger. The lead-scoring AI was using a different definition of 'qualified' than the renewal-forecasting AI. The churn-signal AI was flagging accounts that the sales call analysis AI was actively expanding. Three different AIs were emailing the same prospect at the same time with different messages. Cleaning that up turned out to be more work than the original deployments.
The org-design fix
The fix isn't centralizing all AI buying under IT, which is the failure mode in the other direction. The fix is treating AI tools the way mature data orgs treat pipelines: federated execution, centralized standards.
Functions can pick their own tools, but those tools have to consume from a shared set of definitions. Customer is one entity, defined once, surfaced everywhere. Revenue is one number. The CRM record of truth lives in one place. The function-specific AI is then layered on top of that shared substrate rather than building its own.
This is the same pattern that worked for analytics in the 2010s. The lesson scaled then. It scales now. The companies that built shared semantic layers in 2014 and 2015 ended up with sustainable analytics infrastructure. The ones that didn't are the ones still asking why their dashboards disagree a decade later.
Where to start fixing the AI silo problem
Three moves we've seen work across mid-market organizations.
First, name an owner for the canonical entity layer. Customer, account, product, transaction. Whoever owns the warehouse gets explicit authority over how those entities are defined, with a small RACI for when finance and marketing disagree on a definition. The owner doesn't need to be a new hire. It can be the head of analytics or the data lead, with the authority made explicit.
Second, set a procurement standard that any AI tool over a certain dollar threshold has to integrate with the canonical layer rather than build its own. This is a one-line addition to your vendor evaluation rubric and it pays back inside a year. The threshold matters less than the principle: any AI tool consuming customer or revenue data has to consume from the version of those entities the rest of the company already agrees on.
Third, run a quarterly cross-functional review of what each team's AI tools learned, and make sure the patterns travel. Marketing's prompts that worked become a starting point for sales. CS's churn signals become inputs to expansion targeting. The compounding starts when the knowledge can move. Without this review, every team relearns the same lessons in isolation, and your AI investments behave more like a subscription cost than an asset.
Where this is heading
The companies that get this right in 2026 will look different by 2027.
The pattern we're seeing in the leading mid-market organizations: a small central group (often two or three people) owns the entity and metric definitions that all AI tools consume. They don't approve which tools functions buy. They do approve how those tools connect to the canonical layer. The functions keep their autonomy on what to deploy. The org keeps its coherence on what's true.
The companies that don't make this move will spend the next eighteen months running into the integration tax. Cross-functional reporting will get more expensive as the silos deepen. Leadership will ask cross-functional questions and discover that the AI investment that was supposed to make them faster has made the answers harder to get to.
AI strategy that fragments along department lines isn't strategy. It's procurement. The companies pulling ahead in 2026 are the ones who recognized that the operating-model question is harder, and more valuable, than the tooling question.
